Digital marketing splits along a line that decides whether this hire works. On one side sits positioning — who you sell to, what you claim, why anyone should believe it. That depends on knowing your market intimately and it does not travel well. On the other side sits execution: campaign builds, audience setup, creative iteration, reporting, landing page assembly, list hygiene. Say Which Channel, Not "Digital Marketing"
The single most common hiring mistake here is advertising for a generalist. The skills do not transfer as much as the title implies — someone excellent at Meta creative testing may be genuinely poor at Google Search, because one is a creative discipline and the other is a query and bidding discipline.

Screening: Ask About Losses
"Tell me about a campaign that failed"
The most useful question in this interview. Someone who has genuinely run budget has killed campaigns and can tell you what they saw in the data that made them stop. Someone who has only assisted will describe a success story instead. Push once — "what did you spend before you called it?" The number matters less than whether they have one.
Ask what budget they have personally managed
There is a real difference between someone who has run $2,000/month and someone who has run $50,000/month, and it is not skill so much as nerve and process. Match the candidate to your actual spend rather than hiring up.
Give a paid audit of a live account
Two hours, paid, read-only access to one of your ad accounts: "find the three biggest wasted-spend problems and tell me what you would change." A real practitioner opens the search terms report or the placement breakdown within minutes and finds something specific. A pretender describes best practices.
Check they can read a number backwards
Give them a simple scenario: 40,000 impressions, 1.2% CTR, 4% landing conversion, $18 CPM. Ask for cost per lead. Someone who works in this daily answers in under a minute. This is not a trick question and it filters more candidates than it should.
Access and Security — Do This Properly
You are about to give someone the ability to spend your money. Set it up so mistakes are recoverable:
- Grant access through Meta Business Manager and Google Ads user permissions. Never share a login, never share a password, and never let them add your card to an account you do not own.
- Set account-level spend caps. A misplaced decimal in a daily budget is the most common expensive error in this role, and a cap makes it a bad afternoon instead of a bad month.
- Keep billing under your own account. Payment methods stay yours; access is granted and revoked.
- Agree a change-approval threshold in writing — for example, anything above a 30% budget shift needs your sign-off.
The Cultural Gap Is Real on Creative, Not on Numbers
Campaign mechanics are universal. Ad copy is not. A Filipino marketer will run your Google Ads account as well as anyone; the ad copy and creative angles for a US or UK consumer audience will need your review for at least the first quarter, because the humour, idiom, and social reference points are learned rather than instinctive.
Solve it structurally: you or someone in-market approves creative and copy; they own everything from the build to the reporting. That division plays to the strength on both sides instead of pretending the gap does not exist.
What to Measure in the First 90 Days
Not ROAS. Attribution noise means a single quarter rarely tells you whether the hire is good. Measure instead: how many tests they ran, whether the reporting arrived without being chased, whether wasted spend fell, and whether they raised a problem before you noticed it. Those four predict the twelve-month outcome far better than the revenue line does in month two.
